Odoo ERP for an Organic Dairy Subscription Brand Expanding Abroad

A 100% organic dairy brand in India with thousands of subscribers needed marketing tools, flexible delivery schedules, live delivery tracking and support for new markets in the United States and Dubai.
The problem
The brand delivers organic milk to subscribers across India and wanted to grow at home and abroad. Its existing software couldn't run promotions or referrals, forced one rigid delivery schedule, gave no view of drivers or deliveries in progress, and had nothing for operations outside India. Quality test results were typed in by hand, so readings outside the limits could slip through, and that had led to recalls.
The existing process
A rigid subscription platform with workarounds for anything outside its fixed schedule, manual quality data entry, and no real-time information about drivers, deliveries or customer behaviour.
Business requirements
- Promotions: rewards for referrals, discount tiers and coupon codes.
- Several delivery windows and customer-specific schedules.
- Live driver tracking, delivery confirmation and route optimisation.
- Multi-country, multi-currency and multi-language operation, meeting US and UAE regulations.
- Quality test results captured directly from milk analysers, with limits enforced.
- Settings the business team can change without developers.
My role
I delivered this project at Master Software Solutions as consultant, tech lead, project manager and delivery manager: understanding the brand's operations and designing the solution, leading the MSS developers who built the dairy features, planning and running the rollout, and owning delivery.
The solution
MSS's Odoo-based dairy ERP replaced the old platform. A marketing engine handles referrals, discounts and coupons; customers choose their delivery windows; dispatch is automated with optimised routes; and drivers and deliveries are tracked live, with confirmation at the door. Quality data comes straight from the milk testing equipment, so out-of-range readings are caught instead of typed past. The platform runs across countries, currencies and languages, with pricing, billing and payment tracking automated.
Key decisions
- Capture quality readings from the analysers rather than by hand, because the recalls came from manual entry, not from the tests themselves.
- Build for several countries from the start, rather than copying the Indian setup for each new market.
- Give the business team a configurable panel, so schedules, prices and promotions don't need a developer.

Implementation
The platform was evaluated through live demonstrations and real-world testing before rollout.
Challenges
- Different regulations in each market: FDA and USDA rules in the United States, and UAE and GCC standards in Dubai.
- Moving away from a rigid schedule that the team had been working around for every exception.
Results
- Entered the US and Dubai markets on the same platform.
- Automated billing with flexible pricing.
- Real-time traceability for drivers and customers.
- Fully flexible delivery scheduling, without being locked into a rigid platform.
What I’d tell a similar business
- If quality data is typed in by hand, you have a recall risk, not just an admin task. Capture readings from the equipment where you can.
- Plan for every market you intend to enter before you configure the first one.
- Flexible delivery windows are a sales feature. Customers notice when the system bends to their schedule.
